A generic cold email converts at 1-2%.1 A message written to a specific person about a situation they actually recognize converts at 15-18%.1,2 That gap holds even when everything else about the two sends is the same, which tells you that relevance is what the reply rate responds to, and raw volume barely enters into it.
Most people hear "personalization" and picture the shallow version of it: a first name or a company name auto-filled into an otherwise identical template, the kind of `{{first_name}}` placeholder that drops itself in on send while the rest of the email stays the same for ten thousand recipients. Buyers have been reading straight through that for years, and it earns no goodwill anymore.
Real personalization operates at the level of relevance, where the email names a situation the buyer already recognizes as their own, whether that is a hire they just made, a market they just moved into, or a number their role is measured on and currently missing. The reader decides in the first two lines whether the message is about them or whether they are one address on a list, and the reply rate follows almost entirely from that judgment.
When the metric a team optimizes for is emails sent, relevance is the first thing they cut, because it is the single most expensive input to produce per message.3 The sequencer does its job and ships a large pile of mail that reads as generic, the reply rate comes back thin, and the founder concludes that outbound itself is dead.
This means the relevance the process was never built to preserve is what actually died, and the campaign performed exactly as it was designed to. A smaller list where each person feels personally reached will out-produce a far larger one where everyone feels processed, because relevance is the raw material the whole channel runs on.
